Designing the response
Feasible beats grand.

You have a problem statement with a number in it. The temptation now is to design the most impressive response imaginable. Resist it. The projects that actually change things are almost never the grand ones. They are the feasible ones, designed by people who counted the cost and imagined the failure before it happened.
The smallest version that would still matter
Start by asking: what is the smallest version of this that would still move the number? Not the smallest version full stop, and not the dream version. The point where effort and impact meet. If half the courtyard waste is recyclable, the smallest response that matters might be two clearly labelled recycling bins and one announcement, not a whole school waste revolution. Small versions get approved faster, cost less, fail cheaper and teach you what the bigger version should look like.
Where effort meets impact
The reason the smallest version wins is worth understanding rather than just accepting. In most projects the first small change captures a large share of the available benefit, and every addition after that costs more while returning less. Two clearly labelled bins might capture most of the recyclable waste on their own. A colour coded five bin sorting station with signage in three languages captures a little more, at many times the cost and effort. So the smallest version is not a compromise you settle for. It is the point where each extra hour of work stops paying for itself, and finding that point is most of the skill.
Designing the response, worked through
Take the courtyard bins again, now framed as about 90 kilograms a week with close to half of it recyclable. The grand response is a whole school waste strategy. The smallest version that would still move the number is much smaller: two clearly labelled recycling bins standing beside the existing rubbish bins, and one announcement at assembly explaining which bin takes what. Cost it in the two currencies. In dollars it is close to nothing, because most schools have spare bins in a storeroom and a printed label costs cents. In hours it is a few minutes a day for whoever tips the recycling into the main collection, plus the ten minutes you spend making the labels. Compare that to the grand version, which needs a budget, a committee and a year, and you can see why the small one is the version that actually happens. It moves the same number this term that the grand plan only promises to move next year.
Who has to say yes
Every project has gatekeepers: a principal, a business manager, a groundskeeper, sometimes a council officer. List them by name before you design further, because each one shapes the design. Then work out what each needs to hear, which is rarely what excites you. The principal needs to know it will not create complaints or cost surprises. The groundskeeper needs to know it will not quietly become their unpaid job. Design answers to those needs into the project itself, and the yes gets much easier.
Count the cost in money and hours
Cost every part in two currencies: dollars and hours. Look up real prices, get a real quote where you can, and be honest about whose hours you are spending, including your own after the initial excitement fades. A project that needs three volunteers every lunchtime forever is not feasible, whatever its budget says. If the honest cost is more than you can get, shrink the design, not the honesty.
The premortem, and measuring from day one
Before finalising anything, run a premortem: imagine it is the end of term and the project has failed, then write down the most likely reasons why. Bins contaminated in week two. The sensor never installed. Everyone busy during exams. Each imagined failure you can see in advance is one you can design around now. Finally, build the measurement into the design from day one: decide what you will read, how often and who records it. Measurement bolted on at the end is how projects end with we think it went well.
A pilot is not a lesser project
There is a quiet worry that running a small trial makes the project look timid, as though a proper project would commit to everything at once. The reverse is true, and experienced people read it the other way. A trial says you have thought about what could go wrong and built in a way to stop if it does, which is exactly what makes an approver comfortable saying yes. Committing the whole school to a permanent change on day one is not braver. It is riskier, and the person signing it off knows that, so the grand all at once version is often the harder one to get approved, not the easier one.
The same move in your own week
You already use this thinking when you change a habit that matters to you. Someone who wants to get fitter and buys a gym membership, a program and new shoes all at once usually stops within a month, while the person who commits to a ten minute walk after dinner is still walking a year later, and often doing much more by then. The small version survives contact with a busy week. The grand version depends on nothing going wrong, and something always goes wrong. A school project lives or dies by the same rule, so design it to survive an ordinary term rather than a perfect one.
This lesson turns the measured problem from the last one into a costed, testable design. What it does not do is get anyone to agree to it, and a design that never gets approved changes nothing. So the final lesson takes the response you have just shaped and works on the narrow skill of putting it in front of the one person who can say yes, in a way that gets a yes.
